Utilization: the number that runs a service firm

If you run an agency, a consultancy, or any firm that bills for people's time, utilization is probably the single most important number you're not watching closely enough. It quietly decides whether you make money or just stay busy.

What it actually is

Utilization is the share of your team's available hours that goes to billable or directly productive work. If someone has 40 hours in a week and 30 are billable, they're at 75%. Simple to define, and brutally honest once you start tracking it. The hours that don't make the cut (internal meetings, admin, rework, downtime) are not free. You're paying for all of them.

Why it decides profit

In a service firm, most of your costs are fixed: salaries are owed whether or not the work comes in. Revenue, meanwhile, scales with billable hours. That combination means a few points of utilization is the difference between a healthy margin and quietly losing money. A team at 80% utilization and a team at 60% can have identical salaries and wildly different bank balances at year end.

Higher is not always better

The instinct is to push utilization as high as possible. Don't. A team pinned at 95% has no slack for business development, training, or rest, and quality starts to slip right before people start to leave. The right target is a band, not a ceiling, and it differs by role: senior people who sell and manage should sit lower than delivery staff. The goal is full, not frantic.

How to actually use it

Track utilization per person and per team, every week, and watch the trend rather than any single number. It surfaces problems early: the benched hire who needs work routed to them, the overloaded lead heading for burnout, the project quietly soaking up unbilled hours. Then pair it with your effective rate. Utilization tells you how busy you are; effective rate tells you whether that busyness is priced well. You need both to know if the firm is genuinely working.
